We automate the admin around selling: getting each lead to the right rep fast, filling in the fields nobody fills in and drafting the follow-up so it goes out the same day. Reps keep the conversations.

## Key facts

- Price: $5,000 to $25,000 per project. Routing, enrichment and hygiene for one CRM start at $5,000. Migrations start at $8,000. CRM licenses and enrichment credits are billed to you directly.
- Timeline: 3 to 8 weeks
- Typical tools: HubSpot, Salesforce, Pipedrive, Attio, Clay, Apollo.io, n8n, Make, Gmail, Microsoft Outlook, Slack, OpenAI API, Anthropic API
- Change requests: $175 an hour, quoted in writing first
- Model and tool usage: billed to your own accounts at cost, no markup
- Ownership: code, workflows, prompts, accounts and data belong to you

## Who it is for

- Sales teams of 3 to 50 reps where new leads wait hours for an owner
- Revenue operations leads who inherited a CRM full of duplicates and empty fields
- Founder-led sales teams moving from a spreadsheet or an inbox to a real pipeline
- Companies paying for HubSpot or Salesforce automation features that nobody has set up

## Signals you need it

- **Leads wait for a human to assign them.** Form fills sit in a shared inbox or an unowned queue until someone checks. By the time a rep calls, the buyer may have booked a call elsewhere.
- **Notes get written from memory on Friday.** Calls happen, but the CRM is updated days later or never. The forecast rests on stages that stopped being true weeks ago.
- **Your CRM holds 4 versions of the same company.** Duplicates and blank fields break routing, reports and any personalization you try to add on top.
- **Follow-up depends on who remembers.** Quotes go unanswered for weeks because no task was created and no reminder fired.

## What we hand over

- **Routing rulebook.** The written logic for who gets which lead, from account ownership down to the fallback owner, signed off by sales leadership before we build.
- **Routing and enrichment workflows.** Automations in your CRM, or in n8n or Make where the CRM falls short, that dedupe, enrich, assign and alert within minutes of a lead arriving.
- **Follow-up drafting.** A workflow that turns call notes or a transcript into a follow-up email draft and next-step tasks, waiting in the rep's inbox for approval.
- **Pipeline hygiene rules.** Required fields by stage, alerts on deals with no activity and a weekly list of records that break the rules.
- **Sales ops dashboard.** A dashboard inside your CRM showing speed to lead, follow-up rate and stage conversion, built on the fields the automation now fills reliably.
- **Admin guide and rep training.** A short guide for your CRM admin and a 45-minute session for each team on what changed.

## How the engagement runs

1. **Map** (1 week): We review your CRM setup, export a sample of recent leads and deals, interview the sales manager and 2 or 3 reps, and draft the routing rulebook, which becomes the scope and acceptance test for the build.
2. **Prove** (1 week): We replay the last 30 days of real leads through the routing and enrichment logic on a copy of your data and show where each lead would have gone, and how fast. Sales leadership signs off before anything touches live records.
3. **Build** (1 to 6 weeks): We build the workflows, field changes and follow-up drafting, then switch on one team or region first. Weekly demos run on your real pipeline.
4. **Run** (Monthly, optional): Territories, products and reps change. On a care plan we update routing rules, watch enrichment credit spend and review data quality each month. Otherwise your admin owns it, guide in hand.

Every engagement follows [The Method](https://methodcrew.com/approach): Map, Prove, Build, Run.

## Which parts of the sales process can be automated?

The admin around each conversation can be automated. The conversations themselves should stay with people. That line decides most of what we build.

Good candidates, in the order we usually build them:

1. Capture and dedupe. Every form, chat, demo request and inbound email becomes one CRM record, merged with any existing contact or company.
2. Enrichment. Company size, industry, location and tech stack get added from a data provider, so routing has something to work with.
3. Routing. The lead gets an owner and an alert within minutes, based on rules your sales leadership agreed.
4. Follow-up. After a call, the notes or transcript become a draft email plus tasks for the next step. The [sales call follow-up blueprint](https://methodcrew.com/blueprints/sales-call-follow-up) shows the full flow.
5. Hygiene. Required fields per stage, reminders on deals with no activity for 14 days and a weekly list of records that break the rules.
6. Handoff. A closed-won deal creates the project, the invoice and the onboarding tasks in your delivery tools.

What stays human: discovery calls, pricing exceptions, negotiation and anything a buyer will read before a rep has checked it. We do not send AI-written emails to prospects automatically. Drafts wait for approval, because the rep who was on the call will catch what a model misses.

Screening inbound leads before a rep sees them is a separate build, with an [AI agent](https://methodcrew.com/glossary/ai-agent) that researches and scores each one. The [lead qualification blueprint](https://methodcrew.com/blueprints/inbound-lead-qualification-agent) shows where it plugs in.

## How does automated lead routing work in a CRM?

Lead routing is a set of rules that gives each new lead an owner. The rules run in order and the first match wins. A typical rulebook:

1. Existing account. If the company already has an owner in the CRM, the lead goes to that person.
2. Named accounts. Target accounts go to their assigned account executive.
3. Segment and territory. Companies above a size threshold go to the mid-market team for their region.
4. Round robin. Everything else rotates among available reps, skipping anyone out of office or over their open-lead limit.
5. Fallback. If nothing matches, the lead goes to the sales manager with an alert, so no lead sits unassigned.

Each assignment starts a timer. If the owner has not logged a call or email within the window you agree, for example 2 working hours, the lead is reassigned or escalated.

Where the logic lives depends on the CRM. HubSpot workflows and Salesforce Flow handle most routing natively, though HubSpot keeps its full workflow builder for Professional and Enterprise plans, so check your tier before budgeting. Pipedrive's built-in automations cover simpler cases. When a rule needs data from outside the CRM, such as a rep's calendar or an enrichment lookup, we run that part in n8n or Make and write the result back.

Older Salesforce routing built in Workflow Rules or Process Builder needs moving: Salesforce ended support for both on December 31, 2025 ([Salesforce Ben](https://salesforceben.com/salesforce-announces-end-of-support-for-workflow-rules-process-builder)). We rebuild those in Flow as part of the project.

## Is lead enrichment worth paying for?

Enrichment is worth paying for when a field changes what happens next. If company size decides which team gets the lead, enrich company size. If nobody routes, scores or personalizes on industry, do not buy industry data.

Providers such as Clay, Apollo.io and ZoomInfo charge per lookup or in credits, and coverage varies by provider, region and company size. So we test before you commit:

- Coverage first. We run 200 of your recent leads through 2 or 3 providers and compare how often each one fills the fields you need.
- Only what you use. We pick the handful of fields your routing, scoring and reports read.
- A waterfall where it pays. Clay can try a second provider when the first returns nothing, which raises coverage at a higher cost per record.
- Enrich once. Records are enriched at creation and refreshed on a schedule, so you never pay twice for the same company.

Enrichment involves personal data. In the EU and UK, adding information about a person from a third-party source needs a lawful basis, and your privacy notice should say so. We document which fields come from which provider; your counsel makes the call.

AI-drafted follow-up is the other half of personalization, and it depends on inputs. A model given the call transcript, the deal stage and a few of the rep's past emails writes a draft that sounds like the rep. Generic emails come from generic inputs.

## What does CRM automation cost, and what changes the price?

Routing, enrichment and hygiene for one CRM cost $5,000 to $12,000 and take 3 to 5 weeks. Adding AI follow-up drafting, closed-won handoffs and a sales ops dashboard brings it to $12,000 to $25,000 over 5 to 8 weeks. A CRM migration, for example from Pipedrive or spreadsheets into HubSpot, starts at $8,000 and is priced mostly on how many records and custom objects move.

| Scope | Price | Timeline |
|---|---|---|
| Routing, enrichment and hygiene | $5,000 to $12,000 | 3 to 5 weeks |
| Plus AI follow-up, handoffs and dashboard | $12,000 to $25,000 | 5 to 8 weeks |
| CRM migration | From $8,000 | 3 to 6 weeks |

The price moves with:

- Data condition. 50,000 contacts with heavy duplication need a cleanup pass before anyone can trust the routing.
- Pipelines and teams. One pipeline with one routing table is quick. Three business units with separate rules take longer.
- Integrations outside the CRM: calling tools, calendars, billing and product usage data.
- Custom objects and permissions, mostly on Salesforce.

Paid by you directly, outside our fee: CRM licenses, any tier upgrade needed for workflows, enrichment credits and model usage for follow-up drafting. The proposal lists each one at current list price, so the full cost is visible before you sign.

Measurement is part of the build. The dashboard compares speed to lead, follow-up within 24 hours and stage conversion with the 90 days before launch. Our guide to [measuring the ROI of AI automation](https://methodcrew.com/insights/measure-ai-automation-roi) shows how to turn those numbers into a payback figure.

## When is sales automation the wrong move, and what is not included?

Automation makes a working sales process faster and a broken one fail faster. If reps disagree on what each stage means, or nobody has defined a qualified lead, routing rules will encode the confusion. We settle the definitions in Map, or recommend you do that before buying a build.

It is also too early when:

- You have 1 or 2 sellers and fewer than 50 leads a month. The CRM's built-in sequences and a tidy pipeline view will carry you.
- You are about to change CRM. Migrate first, then automate.
- Most deals come through referrals the founder handles personally.

Not included in a CRM automation project:

- Cold outbound campaigns, list buying or sending infrastructure. We do not run outbound or sell general digital marketing.
- CRM licenses, data provider subscriptions and seat upgrades.
- Sales coaching or training on how to sell.
- Phone systems. If you want calls answered and meetings booked by phone, that is [voice AI](https://methodcrew.com/services/voice-ai-agents).

If the CRM needs to exchange data with billing, support or finance tools, our [integration work](https://methodcrew.com/services/workflow-integrations) covers those connections, priced per integration from $1,500. Each one ships with its own spec, error alerts and runbook.

## What changes for your team

- New leads reach a named owner within minutes, with a Slack or email alert
- Company and contact records arrive with the fields routing and reporting depend on
- A follow-up draft is waiting in the rep's inbox within an hour of the call
- Deals with no activity are flagged before they distort the forecast
- Stage and source reports can be trusted because the inputs are filled in the same way every time

## Common questions

### Do we need to switch CRMs to automate sales?

Usually not. HubSpot, Salesforce, Pipedrive and Attio all support routing, tasks and integrations through their own automation tools or APIs. We recommend a switch only when the current CRM blocks something you need, such as API access your plan does not include, or when the team has outgrown spreadsheets. If a migration makes sense, we scope it separately so you see its cost on its own.

### Can AI write sales follow-up emails that do not sound robotic?

Yes, when it has the right inputs. We give the model the call transcript or notes, the deal stage and examples of the rep's own emails, and ask for a short draft that refers to what the buyer actually said. The rep edits and sends it. Nothing reaches a prospect without a person approving it, and the CRM logs the version that was sent.

### How do you measure whether sales automation is working?

We set a baseline from the 90 days before launch and track the same measures afterward: median time from lead creation to first contact, share of leads followed up within 24 hours, required-field completion by stage and stage-to-stage conversion. The dashboard lives in your CRM. If a number has not moved after 60 days, we review the rules with your sales manager.

### Which call recording tools do you work with?

Any that exposes transcripts through an API or webhook. Gong, Fathom, Fireflies.ai, Zoom and Microsoft Teams are the common ones. We pull the transcript when the call ends, draft the follow-up and update the deal. If your team does not record calls, reps can dictate a 1-minute voice note after each one, which gives the model enough to draft from.

### What do reps have to do differently?

Less admin, plus 2 new habits. They approve follow-up drafts in their inbox, and they fill the required fields the CRM now asks for at each stage. Assignment, reminders and most data entry happen without them. Each team is trained on the day it goes live, and we adjust any rule that gets in the way during the first 2 weeks.

### Can you automate quotes and proposals from the CRM?

Yes, when your pricing follows rules. We generate quotes from CRM line items using HubSpot quotes, PandaDoc or your Salesforce quote templates, with an approval step for discounts above a threshold you set. Custom pricing that a senior person works out each time is better kept manual, with the CRM creating the task and attaching the right template.
