In short

A fractional chief AI officer is a senior AI lead who works part time on your leadership team. The Method Crew's fractional lead spends 2 to 5 days a month owning the AI roadmap and budget, reviewing vendor proposals and reporting to the board. It costs $4,000 to $15,000 a month, starts with a 30-day inventory of AI tools and spend, and has a 3-month initial term.

Updated

Who it is for

  • Companies of 50 to 500 staff spending on AI with nobody accountable for the results
  • CEOs whose board or investors expect an AI plan and quarterly updates
  • Teams running 2 or more AI builds at once, with internal staff and outside vendors
  • Firms that plan to hire a full-time AI lead in 12 to 18 months and want the groundwork done first

Signals you need it

  • AI spend has no owner

Licenses, API bills and agency invoices sit in 4 different budgets. Nobody can say what the company spent on AI last quarter or what it got back.

  • Vendor proposals keep arriving

Every software vendor now sells an AI add-on and every agency pitches agents. Someone has to read the data terms, test the claims and decline most of them.

  • Your builders have no senior reviewer

A capable developer or operations lead is building AI workflows, but nobody senior checks the architecture, the evaluation or the risk before they go live.

  • A full-time CAIO would be premature

The work justifies a senior lead for a few days a month. A full-time hire would spend much of the next year waiting for decisions to make.

What we hand over

Every document, scorecard and plan listed here is yours to keep, edit and share inside your company.

AI inventory and spend register
Every AI tool, API account, contract and pilot in the company, with monthly cost, owner, data terms and status. Built in the first 30 days and kept current.
12-month AI roadmap
Ranked, costed projects with owners and start quarters, reviewed with your leadership team every quarter.
Monthly AI report
A 2-page update for leadership or the board: what shipped, what it costs to run, what it saved and what is blocked.
Vendor review memos
For each AI proposal or renewal: what it does, its cost at your volume, how it handles your data and a recommendation to sign, negotiate or decline.
Usage policy and intake process
An acceptable use policy for staff and a short intake form for new AI requests, so every idea goes through the same scoring.
Hiring pack for your full-time lead
When the time comes, a role description, interview plan and technical exercise, plus a handover of everything above.

How the engagement runs

Typical timeline
3-month initial term, then month to month
  1. Stage 1Month 1

    Map

Interviews with each department head, an inventory of AI tools, contracts and spend, a review of live pilots and a first draft of the roadmap.

  2. Stage 2Months 2 to 3

    Prove

Pick 1 or 2 roadmap items, run or oversee pilots on real data and make the first funding calls. Anything that is not paying back gets stopped.

  3. Stage 3Ongoing

    Build

Oversee production builds by your team, another vendor or us: architecture review, evaluation plans and go-live sign-off. The lead never scores our own bids.

  4. Stage 4Monthly after the initial term

    Run

Monthly report, quarterly roadmap review, vendor renewals and policy updates. When a full-time hire makes sense, we help recruit and hand over.

What does a fractional chief AI officer do?

A fractional chief AI officer does the job of a head of AI for a set number of days each month: deciding which AI work the company funds, making sure it gets built properly and reporting on whether it pays back.

A month on our 3-day arrangement usually looks like this:

  • A 90-minute leadership session to review the roadmap, decide on new requests and unblock live projects.
  • Half a day of vendor work: reading proposals and renewals, testing claims on your data, pushing back on usage terms.
  • About a day of build oversight: architecture reviews, checking evaluation results before anything goes live and pairing with your internal builders.
  • Half a day on governance: updating the usage policy, reviewing new tool requests and checking that data rules hold.
  • The monthly report, written for the board or leadership team.

Between sessions your lead answers on Slack or Microsoft Teams within 1 working day.

The difference from a consultant is continuity. A consulting phase produces a roadmap and ends. A fractional lead owns that roadmap month after month, changes it when models, prices or your priorities move, and is accountable when a project slips. If you need the roadmap first, start with corporate AI consulting and move into the fractional role afterward.

Fractional CAIO, AI consultant or full-time hire: which do you need?

Choose by how many AI decisions you face each month. A one-off question suits a consultant. A handful of decisions and 1 or 2 builds a quarter suit a fractional lead. Daily decisions and a team to manage suit a full-time hire.

A full-time hire becomes the right call when AI work fills a calendar: several builds running at once, an internal team of 3 or more engineers to manage, or AI inside the product you sell. Until then, a full-time leader would spend much of the week on work a fractional lead covers in 3 days a month.

The options also work in sequence: a consulting phase to set direction, a fractional lead to run it for a year, then a full-time hire who inherits a working roadmap. Our guide to fractional chief AI officers covers the hiring decision in more depth.

How much does a fractional chief AI officer cost?

Our fractional chief AI officer costs $4,000 to $15,000 a month, in 2 tiers:

  • 2 to 3 days a month, $4,000 to $7,500. Monthly leadership session, roadmap ownership, vendor reviews and the monthly report. Fits companies starting 1 or 2 AI projects a quarter.
  • About 1 day a week, $8,000 to $15,000. Everything above plus hands-on build oversight, work with internal builders, board attendance and policy rollout. Fits companies running several AI projects or building AI into a product.

Within a tier, price depends on the number of business units, whether board meetings are included, how many vendors need managing and whether your industry adds review work, as healthcare and financial services usually do.

The first engagement runs for 3 months, because the inventory and first funding decisions take that long to pay off. After that it is month to month with 30 days' notice.

Production builds are priced separately as fixed-price projects. If we bid on a build, we say so in writing and your leadership team makes the call; your fractional lead does not score our proposal.

For reference, the Christian & Timbers guide to hiring a fractional chief AI officer (September 2026) (opens in a new tab) puts fractional AI leaders at about $3,000 to over $30,000 a month, usually for 1 to 3 days a week. Model and tool usage on any project is billed at cost with no markup.

Can a fractional AI lead manage our AI vendors?

Yes. Vendor management is part of every month in the role, and it covers 4 jobs.

  • Every AI proposal gets a short memo: what it does, what it would cost at your real volume, how it handles your data and whether a feature in a tool you already pay for would do the same job.
  • Where a vendor claims accuracy or time saved, we test the claim on your own data before you sign. A set of 50 to 100 real examples is usually enough to tell a good product from a good demo. Our glossary entry on LLM evaluation explains how those tests work.
  • We read the contract sections on training, retention and subprocessors, and flag any that let a vendor train models on your data.
  • Before each renewal we check usage. API bills grow with volume, and seat licenses get renewed for people who never log in.

We do not sign contracts on your behalf, and the final decision stays with your leadership team.

Once systems are live, the daily checks on quality, cost and failures can move to AI ops monitoring. That keeps your lead's days for decisions, and the monitoring reports feed straight into the monthly AI report.

When is a fractional AI lead the wrong hire?

A fractional lead is the wrong hire if you have fewer than about 30 staff, no AI budget for the next 12 months, or a need for someone to write code every day.

Small companies get more from a half-day workshop and 1 well-chosen build than from a monthly retainer, because there is not enough AI spend to manage. Companies with no budget to build get a roadmap that nobody acts on, plus a monthly fee for meetings about it. And if the gap is engineering capacity, you need a builder: a developer, an automation partner or a fixed-price project.

It is also a poor fit when an existing executive already owns AI and has the time. A CTO or COO who is leading AI work well may only need a quarterly review of the roadmap, which costs less than a retainer. We will say so on the scoping call.

What the role does not include: production builds (priced separately), cybersecurity audits, legal advice on AI regulation, recruiting fees or line management of your staff. Your lead advises, oversees and reports. Your managers still manage their teams.

What changes for your team

  • One person is accountable for AI spend, priorities and risk, and reports on them every month.
  • Every AI contract and API account sits on one register with its cost and data terms.
  • Vendor proposals get a written review before anyone signs.
  • Pilots have a start date, a success measure and an end date, and the ones that miss are stopped.
  • Your full-time AI hire, when it comes, starts with a working roadmap and a clean register.

Common questions

If your question is not here, email the team. We reply within 1 working day.

When should a company hire a chief AI officer?

Hire a full-time chief AI officer when AI decisions arrive daily: several builds at once, an AI team of 3 or more to manage, or AI inside the product you sell. Before that point, a fractional lead covers the role for 2 to 5 days a month and builds the roadmap, register and policies your full-time hire will inherit.

What is the difference between a fractional CAIO and an AI consultant?

A consultant answers a defined question in a set number of weeks, then leaves. A fractional CAIO stays, owns the roadmap month after month, sits in leadership meetings and is accountable for results. Use a consultant to decide what to do. Use a fractional lead to make sure it gets done and keeps paying back.

How many days a month does a fractional AI lead work?

Between 2 and 5 days a month on our retainers, agreed in advance and spread across the month. The lower tier covers 2 to 3 days and the upper tier about 1 day a week. You can switch tiers at the end of any month with 30 days' notice, for example during a busy build period.

Will the fractional lead attend board meetings?

On the upper tier, yes, including preparing the AI section of the board pack. On the lower tier we write the monthly report for the board and join meetings when AI is a major agenda item, counted against that month's days. Board reporting covers spend, projects shipped, results against targets and open risks.

Who owns the work produced during the retainer?

You do. The roadmap, spend register, policies, vendor memos and any code or prompts written during the retainer belong to you and live in your own tools, such as Notion, Google Drive or SharePoint. If the retainer ends, nothing needs migrating, and we run a handover session for whoever takes over.

Can the fractional lead also build things?

The lead oversees builds and will prototype to test an idea, but production work is quoted separately as a fixed-price project. That keeps the retainer focused on decisions. When we bid on a build, we disclose it in writing and your leadership makes the call, so the lead never approves their own firm's proposal.

What happens in the first 30 days?

Interviews with each department head, an inventory of every AI tool, API account and contract with its cost, a review of live pilots and a first draft of the 12-month roadmap. By day 30 you have the spend register and a list of decisions for the first leadership session, which may include tools or pilots to stop.
